Damage in Diablo 4 is not one number. It is six separate multipliers chained together, and almost every stat you can roll lands in exactly one of them. Once you know which bucket a stat falls into, the question "is this item an upgrade" stops being a guess and becomes arithmetic you can do in about ten seconds.
This guide covers the full Season 14 damage chain: the formula itself, what goes in the additive bucket, why [x] multipliers behave differently, the tooltip values that actively lie to you, attack speed caps and breakpoints, how Greater Affixes and Masterworking convert into real damage, and the audit that explains why your character hits softer than the build guide you copied.

The single most useful takeaway: [+] stats compete with each other inside one pool, while [x] stats never compete with anything. That is why a modest new multiplier so often beats a huge roll on a stat you already have plenty of.
The Season 14 Damage Formula, Step by Step
Written out, an average hit resolves like this:

Two notes that change how you read it. First, this is the average before variance and before attack speed, both of which are covered further down. Second, flat damage effects behave differently: an effect like X'Fal's Corroded Signet or a Thorns proc removes the Average Weapon Damage and Skill Percent terms and substitutes its own flat number, which already has weapon scaling baked into the value printed on the item.
Every multiplier in the chain except enemy damage reduction suffers diminishing returns as you grow it. That is the mechanical reason a balanced character out-damages a lopsided one at the same gear level.
Additive Damage: Where Most of Your Stats Land
Anything written with a [+] in front of it is summed into a single pool, then applied once. The pool starts at a base of 100 percent so the percentages behave as increases.

Diminishing Returns Are the Whole Game
The same +60 percent roll is worth wildly different amounts depending on what you already have. Compare the relative gain, which is simply the new pool divided by the old pool:
- From 0 additive: 160 divided by 100 equals 1.60, a 60 percent damage increase.
- From 60 percent additive: 220 divided by 160 equals 1.375, a 37.5 percent increase.
- From 2000 percent additive: 2160 divided by 2100 equals 1.0285, a 2.85 percent increase.
A late-season character sitting on 2000 percent additive damage gains almost nothing from another Close Damage roll. That character needs a new global multiplier, more main stat, or a better weapon instead. This is the mistake behind most "I have better gear than the guide and hit for less" posts.
Uptime Beats Size
A conditional additive stat is only worth its value multiplied by how often the condition is true. Compare +30 percent Close Damage against +60 percent Vulnerable Damage on a build that only has Vulnerable up 10 percent of the time. The bigger number averages out to +6 percent effective additive damage while the smaller unconditional-feeling one delivers its full +30 percent. Always weigh a roll by uptime before you weigh it by size.
Global Multipliers: The [x] Stats That Beat Everything
A global multiplier applies to your entire damage total whenever its condition is met, and it does not care how many stats you already have. The unique effect on The Grandfather is a textbook example. Multiple global multipliers are multiplied together rather than summed, so four modest ones compound into something a single large additive roll cannot match.
Global multipliers are also largely independent of your stat sheet. A [x]30 percent bonus against Frozen enemies pays the same 30 percent whether you have zero or three hundred percent additive Damage vs Frozen. The exception is a handful of passives and Legendary Paragon nodes that explicitly scale their strength off a stat you own.
Where they come from in Season 14: skill passives and key passives, Legendary Aspects, Legendary Paragon nodes, Glyph bonuses, runewords, Seals and Charms, weapon gems, and the conditional multipliers below. Chasing one you are missing entirely is almost always a bigger jump than improving one you already have.
One warning that costs people whole gear sets: tooltips do not tell you what a multiplier actually affects. A Weapon Mastery multiplier can read as a blanket damage increase and still fail to apply to an imbuement or a damage-over-time layer. If a multiplier is core to your plan, verify it on a dummy before you build around it.
Critical Strike, Vulnerable and Overpower
These three are the ones players misread most, because each has a hidden fixed multiplier and a tooltip that overstates its own value.

Read the Bottom Tooltip Value, Never the Top
Hover Critical Strike Damage and you see two numbers. The bottom one is the sum of [+] Critical Strike Damage from items and Paragon only. The top one is the game combining additive and multiplicative sources into a display value that does not match how damage is calculated.
The top value is produced by taking the bottom value, adding the base 100 percent and multiplying by the fixed multiplier. A character with +410.1 percent additive Critical Strike Damage displays 665.1 percent at the top. Run the real math on a character with 1000 percent total additive damage and a crit is worth 2265.15 divided by 1100, a 105.9 percent increase over a non-crit, not the 665.1 percent the tooltip implies. Vulnerable behaves identically: +47 percent additive displays as 76.4 percent, while the true relative gain at 1000 percent additive is 25.1 percent.
The practical rule is short. Use the bottom number in every calculation, and treat the fixed [x]50 or [x]20 as a separate global multiplier. A useful diagnostic: if a passive moves the bottom value it is feeding your additive pool, and if it only moves the top value it is a global multiplier with a condition attached.

Critical Strike Chance Decides What Critical Strike Damage Is Worth
Critical Strike Damage does nothing on hits that do not crit, so its value is tied directly to your Critical Strike Chance. At 40 percent crit chance, [+] Critical Strike Damage is worth roughly half of the same number in unconditional additive damage. Worked out on a character with 40 percent crit chance:
- Adding +100 percent unconditional additive produces an average multiplier of 2.4.
- Adding +150 percent Critical Strike Damage produces 2.1.
- Adding +200 percent Critical Strike Damage produces 2.4, finally breaking even.
Critical Strike Damage rolls higher than most affixes, which makes stacking it feel correct. It is only correct once your crit chance is high enough to cash it in. Note that damage-over-time effects generally cannot critically strike at all, which is why bleed and poison builds value crit chance far less, and why Season 14 nerfs to crit-dependent items like Banished Lord's Talisman skipped them entirely.
Overpower Hides Most of Its Damage
Overpower has a 3 percent base chance and triggers per cast rather than per hit, so multi-hit casts Overpower on every hit in that cast. Its fixed multiplier scales with your current health: 100 percent plus 50 percent times current life divided by maximum life, which means the full [x]50 percent only lands at full health.
The part nobody sees is that health itself converts into Overpower Damage without appearing on the tooltip. You gain +1 percent Overpower Damage for every 1 percent of current life above your base life, and another +1 percent for every 1 percent of Fortified life. On a character with 7959 base life and 23200 fully Fortified maximum life, that is an extra +482.9 percent additive damage on Overpower hits that the tooltip never mentions. Damage-over-time effects and channelled abilities cannot Overpower under any circumstance.
Main Stat, Weapon Damage and Skill Percent
These three sit at the front of the formula and are the terms most players never audit.
Main Stat is its own multiplier, completely separate from Skill Percent despite the tooltip calling it Skill Damage. One point equals 0.1 percent, so divide your main stat by 1000 to convert it into a percentage and add the base 100 percent. It also boosts flat damage effects like X'Fal's Corroded Signet and Thorns, which surprises people who assume main stat only touches skills.
Weapon damage is the average of the printed range, not the DPS number. Two weapons with identical DPS can play very differently: a crossbow ranging 3269 to 4903 averages 4086 while a bow ranging 2674 to 4010 averages 3342, a 22.2 percent higher average hit. The bow makes it back with 1.1 attacks per second against the crossbow's 0.9, exactly 22.2 percent more swings. Sustained DPS is identical; burst is not. If your goal is deleting a boss in as few hits as possible, take the bigger average hit. If it is clearing packs, take the speed.
Do not ignore the implicit affix printed under the attack speed line either. It usually lands in the additive pool, so its real worth depends on the same uptime and diminishing-returns logic as every other [+] stat.
Skill Percent appears after a skill's damage range once Advanced Tooltips are on, and skill ranks raise it. Because it is a standalone multiplier, a rank that pushes Skill Percent up is never diluted by how much additive damage you already carry, which is why +Skills rolls on amulets and the +All Skills bonus on high-end gear stay valuable deep into a season.
Attack Speed, Breakpoints and the 200 Percent Cap
Attack speed does not enter the damage formula. It multiplies how often you get to use it, and it comes with two rules that quietly waste stats.
The first is the cap. Attack Speed is capped at 200 percent, split into two independent 100 percent pools. Stacking 200 percent worth of sources that all belong to the same pool gets you 100 percent of benefit and nothing more.

The second rule is breakpoints. Skills fire on frames, so attacks per second between two breakpoints buys you nothing at all. Puncture, for example, has breakpoints at 1.9056 and 2.07 attacks per second; on daggers, every point of attack speed between roughly 58.8 and 72.5 percent is dead weight. Crossing from a 15-frame to a 14-frame breakpoint is a 15 divided by 14 gain, about 7.1 percent. Reaching 13 frames instead is 15 divided by 13, about 15.4 percent. Channelled abilities do not benefit from attack speed in any way.
Before you roll attack speed on a third item, check which pool your existing sources sit in and what the next breakpoint for your main skill actually costs. It is one of the few stats where the correct amount can be zero.
Gear Multipliers: Gems, Greater Affixes and Masterworking
Three gear systems convert directly into damage, and they belong to different parts of the formula, which is why the order you use them in matters.
Weapon Gems Are a Global Multiplier
The gem in your weapon is a multiplicative damage bonus tied to a damage type, which makes it one of the cleanest upgrades in the game: it never dilutes and it never competes with your additive pool. Match it to your build's dominant damage type.

Pick by damage type: Grand Amethyst for Shadow, Grand Emerald for Poison, Grand Ruby for Fire and Holy, Grand Sapphire for Cold, Grand Skull for Physical, Grand Topaz for Lightning, and Grand Diamond when your build has no dominant element. A Horadric Diamond or Flawless Horadric Diamond is the top-end version of that flexible pick. Sockets come from a Scattered Prism at the Jeweler on Ancestral gear, and two-handed weapons hold two. Greater Affixes Are a 1.5x Multiplier on the Roll Itself
A Greater Affix is worth 1.5 times a normal roll of the same stat. They appear on Ancestral Legendaries and Uniques from Torment 1 upward, every Ancestral item carries at least one, and a single item can hold up to four. Critically, you cannot enchant a normal affix into a Greater Affix. They come from drops, from gambling at the Purveyor of Curiosities, or from upgrading a tempered affix during tempering.
This is the honest answer to most damage gaps. A build guide showcasing four Greater Affixes on a weapon is running roughly half again the stat values you get from a clean drop with none. No amount of Masterworking closes that on its own.
Masterworking Multiplies Everything on the Item
Each Masterwork raises an item's Quality by a random 2 to 5, and every single point of Quality adds 1 percent to all affix values and 1 percent to the item's base stats. Quality caps at 25, the upgrade never fails, and Greater Affixes are improved along with everything else.
At Quality 25 you unlock the Capstone Bonus, which adds 50 percent to one random affix. That single roll is the largest gear decision in the system, and it is rerollable for 10 million gold, 200 Obducite and 1 Neathiron if it lands on a stat you do not care about. Point it at your biggest damage multiplier, not at a defensive filler.
The working order that avoids wasted materials: temper first and secure the Greater Affix you want, then Masterwork to 25, then reroll the capstone onto the right stat. Re-tempering an item keeps its Masterworking rank, and the Occultist can enchant a Masterworked affix into a new one at the same Quality, so neither step locks you out of the other. Paragon and Glyphs: The Real Gap in Your Damage
If your gear looks like the guide and your numbers do not, this is usually why. The Paragon system supplies the overwhelming majority of a character's additive damage pool along with a large share of main stat, and Glyphs contribute both additive damage and outright global multipliers.
Season 14 caps characters at level 70 with 342 Paragon Points available, and Glyphs level to 150 through The Pit. A creator running full boards with maxed Glyphs is not just ahead on numbers, they are ahead on the two terms that multiply everything else. Copying the gear without the boards reproduces maybe half the damage.
Two practical notes. Glyph levels are worth prioritising over marginal gear upgrades once your set is assembled, because a partially levelled Glyph is losing you both an additive chunk and a multiplier at once. And do not strip defensive nodes to chase damage during progression, since you cannot farm the content that levels your Glyphs if you die in it. How to Tell If an Item Is an Upgrade
Everything above collapses into one question you can answer in seconds. Divide the new value of a multiplier by its old value; anything above 1.0 is a gain, and the size of the number is the percentage increase.
Worked on a character with 1000 percent additive damage, comparing three offers:

That last row is the conversion trick worth memorising. To find how much additive damage equals a given global multiplier, multiply your current pool by the multiplier and subtract the pool. At 1000 percent additive, a [x]10 percent multiplier is worth 110 percent additive. The same method works for main stat: swap the additive pool for your main stat multiplier and compare directly.
When a swap changes more than one term at once, such as a weapon that alters weapon damage, an implicit and an aspect together, multiply out both complete setups and divide one by the other. Above 1.0 the new set wins. This is the only reliable way to compare items like Gohr's Devastating Grips or a jewellery swap such as Tal Rasha's Iridescent Loop where several buckets move at the same time. Damage Variance and Testing Properly
Diablo 4 hits do not land on a fixed number, which is why single-hit comparisons mislead. Variance comes from two compounding sources: skill variance runs roughly 90 to 110 percent of the skill's average, and weapon damage range runs roughly 80 to 120 percent of the weapon's average.
Compounded, your real spread is 0.72x to 1.32x of the calculated average. A 60 percent range between your worst and best hit means eyeballing two or three hits proves nothing about a 10 percent upgrade. Damage-over-time effects are the exception and do not carry skill variance, unless they are applied by a skill that does.
Testing that actually works: use a training dummy, change exactly one thing at a time, and take enough samples that the spread averages out. Comparing a full new setup against a full old one, rather than one affix at a time, is also faster and less error-prone once your character has a lot of stats in play.
Enemy Damage Reduction and Pit Tier Walls
The last term in the formula is the one you cannot improve. Monsters carry a visible damage reduction that rises with their level, shown when you hover your character level on the character sheet, and it caps out at 75 percent.
This is the mechanical reason Pit progression feels like a series of walls rather than a smooth curve. Each tier raises monster level, which quietly raises the reduction applied to every hit you land, while your own multipliers are simultaneously deep into diminishing returns. Clearing two tiers higher can genuinely require far more than a two-tier increase in raw character power.
Worth knowing: bosses do not have their own damage-reduction bonus. When a boss appears to take less damage than trash of the same level, the cause is almost always your conditional multipliers failing to apply, such as Close Damage on a ranged fight, a Vulnerable window you are not maintaining, or a freeze-scaling effect like Signet of Pelghain losing uptime against a stagger-immune target. Fixing uptime beats adding stats.
Why Your Damage Is Lower Than the Build Guide
Run this list top to bottom before concluding a build is broken. It is ordered by how often each item is the actual culprit.

Nine times out of ten the answer is Paragon, Glyphs and Greater Affixes rather than anything about the build itself. Those three are progression, not theorycraft, and they close on their own with time in the season. If you suspect the build is genuinely underperforming rather than under-levelled, check it against the current Season 14 build tier list before rebuilding.
Damage Priority: What to Fix First
A clean order of operations, from the change with the largest payoff to the smallest.
- Turn on Advanced Tooltip Information. Every decision below needs numbers you cannot see without it.
- Fix your weapon. Highest average damage you can equip, with the best gem tier you can afford in it. Two terms of the formula move at once.
- Make Vulnerable and Critical Strikes actually happen. Reliable application is worth more than any single damage roll, because it switches on two fixed multipliers and unlocks every conditional stat tied to them.
- Level Paragon and Glyphs. The largest single source of additive damage and several multipliers, and the most common reason for a damage gap.
- Chase Greater Affixes on your biggest stats. 1.5x the roll, and the one thing you cannot craft your way into.
- Masterwork to 25, then aim the capstone. Plus 1 percent per Quality to everything, then plus 50 percent to one affix you choose to reroll toward.
- Add global multipliers you are missing entirely. A new [x] effect beats improving one you already run.
- Only then micro-optimise additive stats. By this point each roll is worth a low single-digit percentage, so spend your materials elsewhere first.
Build a baseline set with the Horadric Cube if you are still assembling gear, since it produces the exact affixes your build needs on demand. It cannot produce Greater Affixes, so treat Cube gear as the correct shape to be replaced later by higher-quality versions of the same pieces rather than as a finished set.

What is the difference between additive and multiplicative damage in Diablo 4?
Stats written with [+] percent are summed into one additive pool and applied to your damage a single time, so they compete with each other and suffer diminishing returns. Stats written with [x] percent are global multipliers, applied separately and multiplied against each other, so they never dilute. Once your additive pool is large, a small new global multiplier usually beats a large additive roll.
Should I stack Critical Strike Damage or Vulnerable Damage?
Neither, in isolation. Both feed the same additive pool, so piling one on top of itself hits diminishing returns fast. Critical Strike Damage is also worth only about half of unconditional additive damage at 40 percent Critical Strike Chance, since it does nothing on non-crits. Fix your Critical Strike Chance and your Vulnerable uptime first, then spread investment across several conditions rather than maxing one.
Why does my Critical Strike Damage tooltip show a much bigger number than my real damage gain?
The top value on the tooltip multiplies your additive Critical Strike Damage by the fixed [x]50 percent crit multiplier, which is not how the game calculates damage. Always use the bottom value, which is the sum from items and Paragon only, and treat the [x]50 percent as a separate global multiplier. Vulnerable and Overpower tooltips have the same problem.
How much Attack Speed should I have in Diablo 4?
Exactly enough to reach the next breakpoint for your main skill, and no more. Attack Speed caps at 200 percent split across two independent 100 percent pools, and any speed between two breakpoints does nothing at all. Check which pool your sources belong to before adding a third one, and skip Attack Speed entirely on channelled abilities, which do not benefit from it.
Is a Greater Affix really worth that much more?
Yes. A Greater Affix rolls 1.5 times the value of a normal affix of the same stat, and a single Ancestral Legendary or Unique can carry up to four. They cannot be created by enchanting, only found on drops, gambled at the Purveyor of Curiosities, or produced by upgrading a tempered affix. This is the most common reason a copied build underperforms the guide.
What order should I temper and Masterwork in?
Temper first and lock in the Greater Affix you want, then Masterwork the item to Quality 25, then reroll the Capstone Bonus until its 50 percent lands on your most important damage stat. Re-tempering keeps the Masterworking rank and the Occultist can enchant a Masterworked affix at the same Quality, so nothing you do earlier gets wasted.
Why do bosses seem to take less damage than regular monsters?
They do not have extra damage reduction. What usually happens is that your conditional bonuses stop applying: Close Damage on a fight you play at range, a Vulnerable window you are not maintaining, or an effect that scales off crowd control against a target that resists it. Enemy damage reduction scales purely with monster level and caps at 75 percent.
