What Counts as an Uber Boss in Season 14

Blizzard groups the endgame bosses into three Lair Boss tiers plus a pair of bosses that sit at the end of an activity rather than behind a key. Players still call the whole set uber bosses, but the tiers behave very differently once you start counting loot per key.

  • Initiate tier: the cheap entry bosses. Their real job is feeding you the keys and materials for the tier above.
  • Greater tier: the classic Mythic-farming staples of previous seasons, and still the home of a lot of chase Uniques.
  • Exalted tier: Belial and the seasonal Corrupted Reaper. This is where the Season 14 economy actually lives.
  • Activity bosses: Astaroth and Bartuc, reached by finishing Escalating Nightmare Dungeons and Infernal Hordes rather than by spending a Lair Key.

Two rules apply across the whole roster. Target farming and Mythic drops only exist in Torment difficulties, so a boss killed below Torment 1 cannot give you a Mythic at all. And the fight itself is always free: the key is spent on the Hoard chest that appears after the boss dies.

How the Key Economy Works

The single most common way to waste a Season 14 evening is to farm the wrong key. Keys are tier-locked, they do not convert upward, and a stash of the cheap ones does nothing for the boss you actually want.

The chain runs upward. Helltides and War Plans keep your Lair Keys topped up, Initiate Hoards convert those into Greater Lair Keys, and Deathtoll Chambers are the only reliable route to Superior Lair Keys. A Stygian Stone is the flexible piece: Initiate bosses drop them and each one converts one-to-one into whichever Greater Lair Key you are short of, so bank them instead of spending them the moment they land.

Superior Lair Keys have three secondary sources worth knowing. Season Rank caches hand out a small number early, mercenary bartering sells them through Subo's Boss Summoning reward in exchange for Pale Marks, and Belial can ambush you after you open any standard Hoard, dropping keys to whoever opened the chest that triggered him. Post-Hotfix Efficiency: Which Bosses Actually Pay

Patch 3.1.1 landed on July 14 as Build #72836 and the 3.1.1a hotfix followed two days later. Between them they rewrote the value of every boss on the ladder. Three changes matter for farming routes specifically.

  • The Corrupted Reaper now drops up to two Pandemonium Fragments per Hoard, scaling with Torment, and had its Mythic and Iconic rates raised twice.
  • Deathtoll Chambers now guarantee at least one Superior Lair Key on high Torment tiers, which removed the RNG wall on the only key that matters.
  • A bug that silently blocked Mythic drops from several sources, Lair Bosses included, was fixed. Bosses you gave up on in week one work correctly again.

Community testing after the hotfix sampled 150 reward Hoards per group. The gap is not subtle.

That works out to roughly eight times the Mythic rate of the Greater tier and twelve times the Initiate tier, on a cycle that is just as fast. The same sample produced around 55,000 Resin and roughly double the Talismans of any other boss. The other finding matters just as much: Mythic drops are no longer tied to an individual boss loot table, so there is no boss you must farm to chase a specific Mythic. That removes the last reason to grind Greater bosses for raw Mythic volume.

Corrupted Reaper: The Season 14 Mythic Engine

The Corrupted Reaper sits at the Pandemonium Threshold inside Zarbinzet, on the south side of Hawezar. Your first kill is scripted into the seasonal questline. After that, summoning her from the Summoning Altar is free and unlimited, and the only cost is the Superior Lair Key you spend on her Hoard Cache.

She has no class-specific table. Her Hoard rolls from the account-wide Mythic Unique pool instead, which is why chase pieces like Harlequin Crest, The Grandfather, Tyrael's Might and Ring of Starless Skies all sit behind the same farm. Mythics that drop from her roll with maximum affix values and a 30 percent bonus to their Unique Power, and there is no cap on how many dropped Mythics you can equip.

The fight itself has no immunity phases, so damage uptime converts directly into kills per hour. Three phases escalate as her health falls, and the Trap and Rush combination below 33 percent is the only mechanic that reliably kills geared characters. The other half of her value is Pandemonium Fragments. Four Fragments plus one Unique at 850 Item Power or higher upgrades that Unique to Mythic quality in the Horadric Cube, producing a random Mythic in the same slot. The 3.1.1a hotfix also removed the one-crafted-Mythic equipment limit, so stacking several crafted Mythics is now viable. Between direct drops and Fragment crafting, expect roughly 30 to 40 Hoard openings per specific Mythic you are chasing. That is a structured chase rather than the blind 100-plus kill RNG of previous seasons.

Belial and the Exalted Tier

Belial, Lord of Lies shares the Superior Lair Key pool with the Reaper, which forces a choice every time you bank a key. He works differently from every other boss: he has no fixed loot table at all. After the kill you pick another boss's loot pool, and his Hoard rewards from that table instead.

That makes him a targeting tool rather than a Mythic engine. If you are hunting one exact class Unique and you already know which boss holds it, Belial gives you that boss's focused pool without the cluttered account-wide roll. His Hoard costs two keys, though, and he pays no Pandemonium Fragments and no seasonal reputation, so every Belial run is two Reaper runs you did not take.

The practical rule: spend Superior Lair Keys on Belial only when a specific Unique is the goal and you have already cleared your Fragment needs. Otherwise every key belongs to the Reaper. If you carried Betrayer's Husks across from the previous season they converted into Superior Lair Keys automatically, so an old stash of Betrayer's Husk is not wasted.

Initiate and Greater Bosses: When They Are Still Worth It

The efficiency numbers make it tempting to write the lower tiers off entirely. That is the wrong read. They are poor Mythic farms and they remain the best target farms in the game, because their tables are narrow and predictable.

Run Initiate bosses when you need Greater Lair Keys or Stygian Stones, when a class Unique you want sits in one of their tables, or when you are gathering materials early in a seasonal character's life. Urivar has the fastest cycle of the group at roughly 20 seconds, so he is the throughput pick when the goal is keys rather than a specific drop.

Run Greater bosses when a chase item is in their pool. Duriel and Andariel carry a lot of build-defining Uniques between them, Harbinger of Hatred holds several Warlock and Rogue staples, and The Bloodied Butcher has the fastest Greater cycle at roughly 23 seconds. What none of them do any more is out-produce the Reaper on Mythics, so treat every Greater key as a targeted purchase rather than a lottery ticket.

Because most Initiate feeder activities are Helltide-driven, timing matters more than it looks. Grigoire needs Helltide progress, Lord Zir needs the Blood Maiden inside one, and Surging Ruptures spawn in place of local Helltide events. Lining a session up with the cycle is worth more than any single route optimisation.

Astaroth and Bartuc: The Activity Bosses

Two bosses sit outside the Lair Key ladder entirely, and both are easy to forget because they do not appear on a summoning altar.

Astaroth is the final boss of an Escalation Nightmare Dungeon and takes one Escalation Sigil. His table is one of the two places Crown of Lucion is weighted, and he carries a designated class Unique pool of his own rather than sharing the generic one.

Bartuc waits at the end of Infernal Hordes once you have gathered 666 Burning Aether, opened with an Infernal Hordes Compass. His all-class drop is Azurewrath. Both bosses are worth folding into a route you were already running: if you are doing Infernal Hordes for Aether or Escalating Nightmares for materials, the boss at the end is free value rather than a separate trip.

Guaranteed All-Class Drops by Boss

General-pool Uniques are a different problem. They are not locked to one boss, so grinding a specific table for them is slow. The faster route is the Horadric Cube: use Upgrade to Unique on a Common item, and if all you have is a Magic or Rare base, run Remove Affix first to drop its quality. The trick works on Ancestral items too, which makes it the cheapest way to fish the general pool while your keys stay reserved for boss tables.

Picking Your Torment Tier

Difficulty controls both drop quality and Fragment quantity, so the right tier is the one where your kill time has not collapsed. Faster kills at a slightly lower tier usually beat slow kills at a higher one.

The Full Farming Loop

Uber boss farming works as a loop, not as a single activity. Running it in this order keeps every key type topped up instead of leaving you stuck one material short.

  1. Open your seasonal caches first. Season Rank rewards hand out Superior Lair Keys, gold and Fragments before you spend a minute farming. Sampling across 33 chests averaged around 4 million gold, three Superior Lair Keys and one Fragment per chest, plus a running chance at a Prism for an extra amulet aspect.
  2. Set your War Plan nodes. Nodes that boost Hellwyrm and Maggot spawns raise Lair Key drops directly, and the Kurast node adds bonus reward chests after dungeon bosses that open without consuming extra Tributes.
  3. Run Helltides for Surging Ruptures. Keep a Rupture alive as long as you can by killing monsters and closing Tears, then complete its Mastery objective to roll for a Realmwalker.
  4. Take Colossal Ruptures when they are up. They spawn in the Fields of Desecration and guarantee a Realmwalker, which guarantees a Deathtoll Chamber, which guarantees a Superior Lair Key.
  5. Clear Deathtoll Chambers and bank the keys. A Nightmare Dungeon rolled with the Rupture affix is the backup route when Helltides and Colossals are between cycles.
  6. Spend Initiate keys on the fastest boss you need. This is where Greater Lair Keys and Stygian Stones come from, so do not skip the tier even when you are chasing Mythics.
  7. Sit down and burn Superior keys on the Reaper. Stockpile first. Chasing a Realmwalker between every Hoard opening wastes minutes that compound across a session.
  8. Convert Fragments into targeted Mythics. Four Fragments plus an 850-plus Unique in the slot you want, repeated until the roll lands.

If your build cannot hold high-Torment Ruptures yet, the loop stalls at step five and nothing downstream pays out. That is the point where Diablo 4 boss carries are worth considering to skip the key bottleneck.

Mistakes That Waste Keys

Most lost value in a farming session is not bad luck. It is one of these.

  • Pulling a boss without the key in your bags. The kill still happens, the Hoard stays shut, and the trip pays scraps.
  • Farming Greater bosses for Mythic volume. After the hotfix that is roughly an eighth of the Reaper's rate for the same time investment.
  • Assuming a group shares a Hoard. Every player opens their own chest with their own key, so grouping never solves a key shortage.
  • Spending Superior keys on Belial by default. Two keys, no Fragments, no reputation. Justified only when a specific Unique is the target.
  • Sitting on Stygian Stones. They convert one-to-one into any Greater Lair Key you lack. Holding them past the point of need is a wasted Greater run.
  • Farming below Torment 1. No Mythics drop and target farming does not function, so the entire session is off the table.
  • Running Reaper Hoards one key at a time. Bank a stack, then sit down. The travel time between Ruptures is the real cost.

Farming Priority: What to Do First

A clean order of operations for the rest of the season, whether you are starting today or repairing a route that stopped paying.

  1. Reach Torment 1, then push toward Torment 12. Everything on this page is gated behind Torment, and the tier you can hold determines your Fragment income.
  2. Finish the seasonal questline. It unlocks the Reaper as a repeatable boss, which is the single highest-value unlock in the season.
  3. Build a Superior Lair Key stockpile before anything else. Deathtoll Chambers are the bottleneck, and a guaranteed key on high Torment makes them worth prioritising over any other farm.
  4. Run the Reaper until your Fragment bank covers the slots you want. Four Fragments per craft, and multiple crafted Mythics are now equippable.
  5. Only then spend keys on target farming. Pull up which boss holds the Unique you need and buy exactly that, rather than grinding a table hoping for a Mythic that will not come.
  6. Fold Astaroth and Bartuc into routes you already run. Free boss value at the end of activities you were doing anyway.

Iconic chases like Melted Heart of Selig and El'Druin, Sword of Justice sit behind the same economy, with the Blacksmith's Resplendent Sparks recipe as the deterministic backstop when the Reaper refuses to cooperate.
